Coaching for the middle: the layer most leadership programs skip
Why democratising coaching to first-line and middle managers may be the single highest-leverage move in your leadership strategy.

Executive coaching is well established at the top of the house and effectively absent below it. A few hundred senior leaders receive sustained individual development; several thousand middle and first-line managers — the people who set the daily experience of work for most of the organisation — receive a workshop and a manager guide.
Why this layer matters disproportionately
Middle managers convert strategy into behaviour. They run the conversations that decide whether change lands: prioritisation, feedback, capability gaps, workload. Most have been promoted for technical strength and have never been coached on any of it.
The constraint has always been economics. Human coaching at this scale is unaffordable in most enterprises, so the layer is skipped.
What changes with AI-augmented coaching
A blended model makes the economics work: AI-supported practice and reflection available continuously, human coaches concentrated on the moments that need judgement — a difficult restructure conversation, a performance case, a role transition.
The AI layer is not there to replace the coach. It is there to give managers somewhere to rehearse, prepare and reflect between human sessions, which is where most development actually fails today.
What to measure
Not satisfaction. Track the behaviours the layer exists to change: frequency and quality of feedback conversations, clarity of priorities reported by teams, voluntary attrition in the manager's unit, and internal mobility. Those move within two to three quarters when the model is real.
